I design characters, and I think the gig will be more successful if I added a “Before & after” examples. Now I should ask the people’s permission before posting their photo online, anybody have similar experience that can share? what is the right way to ask previous buyers? should I offer free work in order to convince them?

In similar situations i usually do self portraits as samples and show a comparison photo!

Hi, as a marketing professional, I would advise that you show samples of your work. You need for potential customers to see what they are receiving.

I would not ask that from previous buyers, because it just makes your business look unprofessional. This is something that you do before.

If you currently have no orders coming in, you can always search for public domain images and use them in your portfolio.
